Designing Online Lessons That Actually Teach: A Practical Guide to Gagné’s Nine Events

Have you ever completed an online course, watched every video, worked through every module, maybe even passed the quizzes, and still found yourself unsure what to do with what you learned?


The information was there. But somehow, the learning didn’t quite stick.

That gap points to one of the most important distinctions in course design: Presenting content and designing learning are not the same thing.


A lesson can contain excellent information and still fail to teach. A module can be beautifully produced and still leave learners disoriented. A course can cover every required topic and still leave learners unable to apply what they were taught.


The difference often comes down to instructional sequencing, or the intentional way a lesson is structured to move learners from attention and understanding toward practice, feedback, and application.


One framework that provides a particularly useful way of thinking about that sequence is Gagné’s Nine Events of Instruction.


From Course Architecture to Lesson Design


A well-designed course functions as a system. Learning objectives, instructional materials, activities, and assessments work together to guide learners toward the intended outcomes.

That is the macro view of course design: the architecture of the learning experience.

But individual lessons have architecture, too.


The way a lesson unfolds can determine whether learners build understanding or simply consume information. This is where Gagné’s Nine Events become especially useful.

Developed by instructional psychologist Robert Gagné, the framework identifies nine instructional events that support the learning process. The underlying idea is straightforward: learning does not happen simply because information is presented. Learners must be intentionally guided through the process of acquiring, organizing, practicing, and applying that information. 


Let’s look at each event and what it can mean in an online learning environment.


1. Gain Attention


Before learners can engage with instruction, you first have to capture their attention.

That is especially important online, where your lesson is competing with email, notifications, household responsibilities, open browser tabs, and countless other distractions.

An effective opening should therefore do more than announce, “In this lesson, we will discuss...”


Consider opening with a compelling question, surprising statistic, relevant problem, short scenario, story, or statement that challenges an assumption.


For example, imagine an online course teaching social media marketing to small business owners. Instead of beginning a lesson with a list of topics, the instructor might say:

“Most small business owners are posting more content than ever and getting less engagement than ever. There’s a reason. And it’s not your content.”

Now the learner wants to know what comes next. The opening has done its job.


2. Inform Learners of the Objectives


Once you have their attention, orient them. Learners benefit from knowing what they are working toward. Clear objectives give the lesson direction and help learners recognize what success should look like.


But objectives should describe performance, not merely exposure.

Compare “In this lesson, you’ll learn about social media engagement” with:

“By the end of this lesson, you’ll be able to identify three common reasons social media posts underperform and apply a simple framework to improve your own posts.”

The second statement tells learners what they should be able to do. That precision matters.


3. Stimulate Recall of Prior Knowledge


New learning does not enter an empty room. Learners bring experiences, assumptions, knowledge, misconceptions, and existing mental models with them. Activating that prior knowledge gives new information something to connect to.


This can be as simple as asking:

“Think about a recent post you published that didn’t perform the way you expected. What did you think was missing?”

A single question can bring the learner’s experience into the lesson and create a cognitive bridge to what comes next.


4. Present the Content


This is the event most course creators immediately recognize. It is the explanation, demonstration, video, reading, graphic, example, or walkthrough that introduces what learners need to know.


But presenting content effectively requires more than knowing your subject.


Cognitive load matters. Pacing matters. Chunking matters.


A long video may technically cover everything the learner needs to know while simultaneously overwhelming working memory.

Strong content presentation considers how information is segmented, how concepts are sequenced, whether visuals support rather than compete with the message, and how much new information is introduced at once.


The question is not simply, “Did I cover it?” It is also, “Did I present it in a way the learner can process?”


5. Provide Learning Guidance


This is one of the most important distinctions in the entire framework.


Presenting information is not the same as helping someone understand it.


Learning guidance helps learners make meaning from what they have encountered. It might include worked examples, models, frameworks, scaffolds, coaching prompts, hints, demonstrations of expert thinking, or explanations of common misconceptions.


If presenting content is showing, learning guidance is helping the learner make meaning.


Suppose our social media instructor explains what a platform’s algorithm tends to prioritize. That is content.


If the instructor then places two actual posts side by side and thinks aloud while analyzing why one performed better than the other, that is guidance.


The instructor is no longer merely explaining information. The instructor is modeling the kind of thinking the learner will eventually need to perform independently.


6. Elicit Performance


At some point, the learner has to do something.


Reading about a concept is not the same as practicing it. Watching someone demonstrate a skill is not the same as performing it yourself.


Practice transforms exposure into capability.


That practice does not always need to be formal or graded. Learners might answer a question, make a decision, analyze a scenario, apply a framework, solve a problem, create something, or reflect on how a concept applies to their own situation.


In our example, the learner could take the framework they just learned and use it to diagnose one of their own underperforming social media posts. Now they are no longer simply consuming the lesson. They are using it.


7. Provide Feedback


Practice without meaningful feedback leaves an important part of the learning process unfinished. Feedback helps learners identify what is working, where misconceptions remain, and what they should do differently.


And feedback does not always have to come directly from an instructor. In an online course, it might come through thoughtful automated responses, peer review, structured self-assessment, instructor comments, or guided reflection.


The key is that feedback should do more than announce whether something is correct. Good feedback helps learners refine their thinking.


8. Assess Performance


Assessment is where learners demonstrate what they can do with what they have learned.

That means assessment should not be treated as something bolted onto the end of a module after the “real teaching” is finished. It is part of the instructional system.


If the learning objective asks learners to apply a concept, an assessment that only asks them to recall definitions does not provide strong evidence that the objective has been achieved.

For example, if learners are supposed to diagnose and improve an underperforming social media post, asking them to define an algorithm on a multiple-choice quiz misses the target.

Ask them to diagnose and improve the post.


Assessment should measure the performance the lesson was designed to develop.


9. Enhance Retention and Transfer


The final event asks a question that course designers sometimes overlook:


What happens after the lesson ends?


Learning becomes particularly valuable when learners can retrieve and apply what they learned later, in a different situation, without the instructor standing beside them telling them what to do. That transfer can be supported through spaced review, varied examples, reflection, follow-up prompts, and opportunities to apply learning in authentic contexts.


For our social media learner, that might mean receiving a prompt one week later asking them to apply the same diagnostic framework to a new post. The course may have ended.

The learning should not have.


Where Online Course Design Often Goes Wrong


Across online courses and learning programs, several design problems appear repeatedly.

Course creators often invest heavily in content presentation. They produce polished videos, attractive slides, branded workbooks, and extensive resources, while giving far less attention to guidance, practice, feedback, and application.


Others skip prior knowledge entirely, dropping learners directly into new material with no cognitive on-ramp.


Assessment can become another trouble spot. A quiz is added because a module is “supposed to have an assessment,” rather than because the assessment provides meaningful evidence that the learner achieved the intended objective.


And perhaps most commonly, exposure gets mistaken for practice. Reading about something, watching someone do something, and actually doing it yourself are different learning experiences.


You Don’t Have to Redesign Everything at Once


If you already have an online course, you do not necessarily need to tear it apart and start over.


Start with three questions:


  1. How are my lessons opening? Look at the first minute or two. Are you capturing attention, or simply announcing what you plan to cover?

  2. Where does the learner actually do something? Find at least one place in the lesson where learners must use, apply, analyze, decide, create, or practice.

  3. Do my assessments match my objectives? If an objective asks learners to apply something but the assessment only measures recall, you have found an important place to revise.


Those three changes alone can strengthen the instructional quality of many courses.


Designed, Not Assembled


Effective instruction does not happen accidentally. It is not the inevitable result of excellent subject-matter expertise, polished videos, beautiful graphics, sophisticated technology, or a well-organized learning management system. Those things can support a learning experience. But they do not design one.


Strong instruction results from intentional decisions about how learners move from where they are to where they need to be.


Gagné’s Nine Events are not a rigid recipe, and every lesson does not need to look identical. The framework is valuable because it gives course designers a way to examine the internal architecture of instruction.


  • Did I capture attention, or assume I had it?

  • Did I tell learners where they were going?

  • Did I connect new learning to what they already knew?

  • Did I simply explain the material, or did I help them make meaning?

  • Did learners have an opportunity to practice?

  • Did they receive useful feedback?

  • Does the assessment actually demonstrate the capability the lesson was intended to develop?

  • And, can learners use what they learned after the lesson is over?


Those are instructional design questions.


Content delivery gives learners something to engage with. Instructional design determines how that content becomes part of a larger learning experience. Both matter. But when content is intentionally structured, supported by practice and feedback, and aligned with meaningful outcomes, we move beyond simply presenting information and begin designing for learning.


And that is exactly where excellent courses are built.
